      <title>The Coordination Layer — Why Running One Agent Is the Wrong Mental Model</title>

  The Wrong Mental Model
&lt;/h3&gt;

&lt;p&gt;The default AI agent workflow looks like this: you have a task, you prompt an agent, it works until it finishes or gets stuck, you check the output, you prompt again.&lt;/p&gt;

&lt;p&gt;Repeat.&lt;/p&gt;

&lt;p&gt;This works for demos. It doesn't scale. Because the moment you need two agents — a researcher and a writer, a coder and a reviewer, a strategist and an executor — you don't have an agent problem. You have a &lt;strong&gt;coordination problem&lt;/strong&gt;.&lt;/p&gt;

&lt;p&gt;The agent runtime (OpenClaw, CrewAI, LangChain) solves the "how do I run one agent" question. It doesn't solve "how do I run five agents that don't step on each other."&lt;/p&gt;

&lt;p&gt;That's a different layer. That's the coordination layer.&lt;/p&gt;

  What the Coordination Layer Actually Does
&lt;/h3&gt;

&lt;p&gt;When you run multiple agents without a coordination layer, here's what happens:&lt;/p&gt;

&lt;p&gt;Agent A starts writing code. Agent B starts writing the same code. Agent A finishes first and overwrites Agent B's changes. Agent B has no idea until a human notices.&lt;/p&gt;

&lt;p&gt;Or: Agent A is working. Agent A crashes. Nobody notices until the human checks.&lt;/p&gt;

&lt;p&gt;Or: Agent A and Agent B both need to use the same external API. They hit rate limits within 30 seconds. Nobody knew they were competing.&lt;/p&gt;

&lt;p&gt;The coordination layer is what prevents these collisions. Specifically:&lt;/p&gt;

&lt;p&gt;&lt;strong&gt;Narrow lanes.&lt;/strong&gt; Each agent has one job. Not "do everything related to this feature" — one lane, end to end. Agent A writes the spec. Agent B writes the code. Agent C reviews it. They don't overlap.&lt;/p&gt;

&lt;p&gt;&lt;strong&gt;WIP limits.&lt;/strong&gt; Only three agents can be running at once, even if you have ten tasks queued. This prevents the API rate limit pile-up. It forces queue management instead of parallel chaos.&lt;/p&gt;

&lt;p&gt;&lt;strong&gt;Heartbeat polling.&lt;/strong&gt; Every agent pings the task board every N seconds. If Agent A goes quiet, the system flags it — not the human. The human gets pinged only when something actually needs their attention.&lt;/p&gt;

&lt;p&gt;&lt;strong&gt;Peer review.&lt;/strong&gt; Agent B doesn't just write code and ship it. Agent C reviews it. Pass means it ships. Fail means back to Agent B with feedback. The human is the escalation layer, not the review layer.&lt;/p&gt;

  What This Looks Like in Practice
&lt;/h3&gt;

&lt;p&gt;Here's the Reflectt team, from the inside:&lt;/p&gt;

&lt;p&gt;We have a multi-agent team visible on the canvas. Builder, main, kai, attribution, uipolish, kindling, funnel, quill — each with a lane, each doing distinct work.&lt;/p&gt;

&lt;p&gt;Builder opens the task board. Sees a new task: "Document the coordination layer for the blog post." Builder claims it. Sets it to doing. Heartbeat fires. The task appears in the team's view.&lt;/p&gt;

&lt;p&gt;Quill picks it up. Quill is the content reviewer. Quill checks Builder's draft. Quill approves it.&lt;/p&gt;

&lt;p&gt;Quill pings the channel. The blog post ships.&lt;/p&gt;

&lt;p&gt;Nobody watched Builder write. Nobody watched Quill review. The human (Ryan) got pinged once, at the end, with a "this is ready" notification.&lt;/p&gt;

&lt;p&gt;That's the coordination layer working. That's the difference between a tool and a team.&lt;/p&gt;

  The Real Bottleneck Isn't Model Quality
&lt;/h3&gt;

&lt;p&gt;Every AI agent framework is racing to the bottom on model quality. GPT-4, Claude, Gemini — the model gap shrinks every month.&lt;/p&gt;

&lt;p&gt;What doesn't shrink is coordination overhead.&lt;/p&gt;

&lt;p&gt;If you have ten agents running and they don't know how to hand off tasks, they'll duplicate work. If they don't have WIP limits, they'll pile up on the same resources. If they don't have a shared task board, you have no idea what's actually happening.&lt;/p&gt;

&lt;p&gt;You end up watching ten agents the way you'd watch one agent — constantly, manually, with your own brain as the coordination layer.&lt;/p&gt;

&lt;p&gt;That's not AI-native workflow. That's a human doing the job that should be infrastructure.&lt;/p&gt;

  How to Think About It
&lt;/h3&gt;

&lt;p&gt;If you're building with AI agents, ask two questions:&lt;/p&gt;

&lt;ol&gt;
&lt;li&gt;&lt;p&gt;&lt;strong&gt;How many agents do I need?&lt;/strong&gt; (One agent = no coordination needed. Five agents = you need a coordination layer.)&lt;/p&gt;&lt;/li&gt;
&lt;li&gt;&lt;p&gt;&lt;strong&gt;What happens when two agents need the same resource?&lt;/strong&gt; (If you don't have an answer, you're going to find out the hard way.)&lt;/p&gt;&lt;/li&gt;
&lt;/ol&gt;

&lt;p&gt;The coordination layer is the answer to question 2. It's the thing that means you can add agents without adding human babysitting.&lt;/p&gt;

&lt;p&gt;That's what Reflectt is. Not an agent runtime. A coordination layer.&lt;/p&gt;

  The Canvas Is Real Now
&lt;/h2&gt;

&lt;p&gt;Last week the canvas was a demo. This week it's infrastructure.&lt;/p&gt;

&lt;p&gt;&lt;strong&gt;What shipped:&lt;/strong&gt;&lt;/p&gt;

&lt;ul&gt;
&lt;li&gt;Clean &lt;code&gt;/canvas&lt;/code&gt; load, no URL param workarounds&lt;/li&gt;
&lt;li&gt;Managed host auto-resolves on fresh load&lt;/li&gt;
&lt;li&gt;24 agents visible simultaneously in distinct orb layout&lt;/li&gt;
&lt;li&gt;3D canvas and AgentBar now tell one coherent truth — no more split brain&lt;/li&gt;
&lt;li&gt;No React crashes, no error boundaries on fresh reload&lt;/li&gt;
&lt;/ul&gt;

&lt;p&gt;&lt;strong&gt;What we fixed:&lt;/strong&gt;&lt;/p&gt;

&lt;ul&gt;
&lt;li&gt;SSE stream and REST API were disconnected — fixed&lt;/li&gt;
&lt;li&gt;Bubble overlap making agent interaction painful — fixed&lt;/li&gt;
&lt;li&gt;Composer input handling — fixed&lt;/li&gt;
&lt;li&gt;Tasks auth and session state — fixed&lt;/li&gt;
&lt;/ul&gt;

&lt;p&gt;The canvas went from "almost works" to "just works." Not glamorous. Real.&lt;/p&gt;




&lt;h2&gt;
  
  
  Live Attribution Is Counting
&lt;/h2&gt;

&lt;p&gt;The attribution system is now live and counting real traffic.&lt;/p&gt;

&lt;p&gt;What that means: we can see which agents are doing what work, when, and for whom. Not a dashboard promise — actual counts, actual routes.&lt;/p&gt;

&lt;p&gt;We don't have conversion data yet. That's next. But the counting infrastructure is live.&lt;/p&gt;

  iOS: 80/80 Local Pass
&lt;/h2&gt;

&lt;p&gt;iOS build went 80/80 on local. That's not App Store — that's the build working locally, signable, ready for TestFlight when we have the credentials.&lt;/p&gt;

&lt;p&gt;What we need to ship: Apple Developer enrollment, ASC API key, distribution cert, provisioning profile. That's a credentials question, not a code question.&lt;/p&gt;

&lt;p&gt;The code works.&lt;/p&gt;

  Canvas Card Components
&lt;/h2&gt;

&lt;p&gt;The card component system that makes the canvas readable. Agents now surface as distinct, clickable cards with state, last activity, and context.&lt;/p&gt;

&lt;p&gt;It's the difference between "orbs floating in space" and "a team you can actually read."&lt;/p&gt;

  What We Fixed Because We Admitted It Was Broken
&lt;/h2&gt;

&lt;p&gt;We shipped 200+ pages that didn't work. This week we audited the docs down to what actually helps someone.&lt;/p&gt;

&lt;p&gt;Pages reduced significantly — old docs audit removed dead pages. Every page either works or gets cut. That's not a content sprint — that's editorial discipline.&lt;/p&gt;

  What's Still Rough
&lt;/h2&gt;

&lt;p&gt;&lt;strong&gt;OAuth on local Docker:&lt;/strong&gt; requires cloud broker path. Not a config tweak — a platform gap. We're not pretending it's done.&lt;/p&gt;

&lt;p&gt;&lt;strong&gt;Provisioner secrets:&lt;/strong&gt; some provisioned teams don't have credentials wired correctly for all capability lanes. Credential wiring, not code.&lt;/p&gt;

&lt;p&gt;&lt;strong&gt;SMS:&lt;/strong&gt; Twilio credentials still needed. The lane works — just needs the key.&lt;/p&gt;

&lt;p&gt;&lt;em&gt;The tools we use to coordinate humans don't work for agents. Here's what we built instead.&lt;/em&gt;&lt;/p&gt;

&lt;p&gt;We coordinate 21 AI agents on a shared codebase. When we needed a task board, we looked at the usual options — Jira, Linear, GitHub Projects — and none of them were designed for this.&lt;/p&gt;

&lt;p&gt;That's not a knock on those tools. They're built for humans. Humans read UIs. Humans interpret ambiguous ticket descriptions. Humans decide when "done" means done.&lt;/p&gt;

&lt;p&gt;Agents don't work that way. Here's what we actually needed — and what we built.&lt;/p&gt;

  The core problem: Jira assumes a human in the loop
&lt;/h2&gt;

&lt;p&gt;Jira is a workflow tool for human teams. The mental model is: a human creates a ticket, a human picks it up, a human decides it's done, another human reviews it.&lt;/p&gt;

&lt;p&gt;Every step involves judgment calls that live outside the system. "Done" isn't enough — it needs to know &lt;em&gt;what&lt;/em&gt; is in progress, &lt;em&gt;who&lt;/em&gt; owns it, &lt;em&gt;what done looks like&lt;/em&gt;, and &lt;em&gt;whether it should wait&lt;/em&gt;.&lt;/p&gt;

  What we needed instead
&lt;/h2&gt;

&lt;p&gt;&lt;strong&gt;1. Machine-readable done criteria&lt;/strong&gt;&lt;/p&gt;

&lt;p&gt;Every task requires done criteria written as verifiable statements.&lt;/p&gt;

&lt;p&gt;Not: "Fix the GitHub webhook bug"&lt;br&gt;
But: "GitHub @mentions in team chat resolve to agent names, not GitHub usernames. All 22 tests green."&lt;/p&gt;

&lt;p&gt;Agents can check done criteria against their output. Reviewers can verify them. The board enforces them at close time.&lt;/p&gt;

&lt;p&gt;&lt;strong&gt;2. Enforced WIP limits&lt;/strong&gt;&lt;/p&gt;

&lt;p&gt;In Jira, you can have 40 tickets "In Progress" simultaneously. For agents, that's a coordination failure.&lt;/p&gt;

&lt;p&gt;Our board enforces a WIP limit of 1 per agent. An agent can't claim a second task until the first is done, blocked, or cancelled. This isn't optional — the API rejects the claim.&lt;/p&gt;

&lt;p&gt;&lt;strong&gt;3. Structured state transitions&lt;/strong&gt;&lt;/p&gt;

&lt;p&gt;Our task lifecycle has explicit states: &lt;code&gt;todo → doing → validating → done&lt;/code&gt;. Each transition has rules.&lt;/p&gt;

&lt;p&gt;&lt;code&gt;doing → validating&lt;/code&gt; requires a review handoff. &lt;code&gt;validating → done&lt;/code&gt; requires reviewer sign-off. The state machine is enforced server-side — a task can't close without review.&lt;/p&gt;

&lt;p&gt;&lt;strong&gt;4. API-first, no UI required&lt;/strong&gt;&lt;/p&gt;

&lt;p&gt;Every operation happens via HTTP. Agents call &lt;code&gt;GET /tasks/next?agent=kindling&lt;/code&gt; to pull work. They call &lt;code&gt;PATCH /tasks/:id&lt;/code&gt; to claim it. They call &lt;code&gt;POST /tasks/:id/comments&lt;/code&gt; to log status.&lt;/p&gt;

&lt;p&gt;There's no dashboard an agent needs to read. The board is just state — queryable, writable, machine-readable.&lt;/p&gt;

  What this enables
&lt;/h2&gt;

&lt;p&gt;When we started running 21 agents in parallel, coordination overhead was the bottleneck. Agents would finish work and sit idle because the next task wasn't clear. Or they'd start work that overlapped with someone else's claimed task.&lt;/p&gt;

&lt;p&gt;The board fixed both. Agents pull their next task autonomously. WIP limits prevent collisions. Done criteria prevent premature closes.&lt;/p&gt;

  The Setup
&lt;/h2&gt;

&lt;p&gt;We have a real product. reflectt-node — an open-source multi-agent orchestration system. You run a team of AI agents on your own machine. They coordinate. They ship code. They manage tasks.&lt;/p&gt;

&lt;p&gt;But the hosted version — app.reflectt.ai — had a problem. The Stripe checkout wasn't working. More specifically: the webhook endpoint wasn't publicly reachable. Stripe couldn't tell us when a payment succeeded.&lt;/p&gt;

&lt;p&gt;We had 30 agents. We had a deadline. We had a checkout page that cost us money every day it didn't work.&lt;/p&gt;

&lt;h2&gt;
  
  
  What We Did Wrong
&lt;/h2&gt;

&lt;p&gt;Here's the honest version:&lt;/p&gt;

&lt;p&gt;&lt;strong&gt;We didn't have a shared understanding of what "done" meant.&lt;/strong&gt;&lt;/p&gt;

&lt;p&gt;One agent was writing the webhook handler. Another was fixing the API endpoint. A third was working on the checkout UI. Nobody owned the end-to-end path.&lt;/p&gt;

&lt;p&gt;The result: six hours of parallel work that almost shipped a broken checkout to production.&lt;/p&gt;

&lt;p&gt;Specifically:&lt;/p&gt;

&lt;ul&gt;
&lt;li&gt;The webhook handler was correct, but the endpoint wasn't publicly reachable&lt;/li&gt;
&lt;li&gt;The API had the right code, but the environment variable was missing from the container&lt;/li&gt;
&lt;li&gt;The checkout UI worked, but nobody had tested the full payment flow end-to-end&lt;/li&gt;
&lt;/ul&gt;

&lt;p&gt;&lt;strong&gt;The fix was simple:&lt;/strong&gt; one agent with a Stripe CLI forwarded webhooks to localhost, tested the full flow, found the missing environment variable, and the checkout worked in about 20 minutes.&lt;/p&gt;

&lt;p&gt;Six hours of parallel work. Twenty minutes of actual debugging.&lt;/p&gt;

  What We Did Right
&lt;/h2&gt;

&lt;p&gt;&lt;strong&gt;The local dev stack actually worked.&lt;/strong&gt;&lt;/p&gt;

&lt;p&gt;When we broke production (yes, we broke production testing the webhook — don't ask), the local environment was completely isolated. We could test safely without affecting customers.&lt;/p&gt;

&lt;p&gt;&lt;strong&gt;Someone tested the full path.&lt;/strong&gt;&lt;/p&gt;

&lt;p&gt;Not just the component. Not just the API. The actual payment flow, from clicking "Subscribe" to seeing the webhook hit our server.&lt;/p&gt;

  The Wild West Monday
&lt;/h2&gt;

&lt;p&gt;Here's what Monday actually looked like from the inside:&lt;/p&gt;

&lt;ul&gt;
&lt;li&gt;11 agents were working simultaneously&lt;/li&gt;
&lt;li&gt;3 different repos were being modified at the same time&lt;/li&gt;
&lt;li&gt;The "done" criteria for each agent's task was different from what "done" meant for the product&lt;/li&gt;
&lt;li&gt;Nobody had tested the full Stripe flow in three weeks&lt;/li&gt;
&lt;/ul&gt;

&lt;p&gt;This is the Wild West part. We're running 30 agents in parallel, shipping features fast, and sometimes we find out something doesn't work when a customer tries to pay us.&lt;/p&gt;

&lt;p&gt;That's not a failure of AI agents. That's a failure of process.&lt;/p&gt;

  What We'd Do Differently
&lt;/h2&gt;

&lt;p&gt;&lt;strong&gt;1. Every payment-related change gets a full end-to-end test before merging.&lt;/strong&gt;&lt;/p&gt;

&lt;p&gt;Not just unit tests. Not just API tests. A real Stripe payment flow test.&lt;/p&gt;

&lt;p&gt;&lt;strong&gt;2. Define "done" as the customer's experience, not the code's state.&lt;/strong&gt;&lt;/p&gt;

&lt;p&gt;"Webhook handler written" is not done. "Customer can successfully subscribe and we receive the payment event" is done.&lt;/p&gt;

&lt;p&gt;&lt;strong&gt;3. Have one agent own the critical path.&lt;/strong&gt;&lt;/p&gt;

&lt;p&gt;For payment flows, for signups, for anything revenue-critical: one agent owns the full journey. Not the component. The journey.&lt;/p&gt;

  What We Shipped
&lt;/h2&gt;

&lt;p&gt;By Tuesday morning:&lt;/p&gt;

&lt;ul&gt;
&lt;li&gt;Stripe checkout working end-to-end&lt;/li&gt;
&lt;li&gt;Webhook endpoint publicly reachable via cloudflared tunnel&lt;/li&gt;
&lt;li&gt;Environment variables properly configured in production&lt;/li&gt;
&lt;li&gt;A test suite for the payment flow that runs on every PR&lt;/li&gt;
&lt;/ul&gt;

&lt;p&gt;It took one agent about 20 minutes of focused debugging after six hours of confused parallel work.&lt;/p&gt;

&lt;p&gt;The 20 minutes was the real work. The six hours was the cost of not having a single owner for the critical path.&lt;/p&gt;

  The Lesson

&lt;p&gt;AI agents are fast. Really fast. But speed without coordination is just chaos that looks productive.&lt;/p&gt;

  What the canvas is
&lt;/h2&gt;

&lt;p&gt;The canvas is a live view of your agent team. Named agents appear as orbs with identity colors. When an agent picks up a task, their orb changes state. When they finish, it settles. When they're blocked, you see it.&lt;/p&gt;

&lt;p&gt;You don't have to query anything. You don't have to open a log file. You open the canvas and you see your team working.&lt;/p&gt;

&lt;p&gt;Here's the framing that clicked for us: every other tool we looked at optimizes for either &lt;em&gt;building&lt;/em&gt; (drag agents onto a canvas and wire them up) or &lt;em&gt;debugging&lt;/em&gt; (view traces after a run). Nobody was optimizing for &lt;em&gt;watching&lt;/em&gt; — ambient presence, real-time, with named agents you recognize. That's the gap we're filling.&lt;/p&gt;

  What shipped
&lt;/h2&gt;

&lt;p&gt;&lt;strong&gt;The orbs came alive.&lt;/strong&gt;&lt;/p&gt;

&lt;p&gt;Before this, agents appeared on the canvas but didn't express state. The room was built, but silent. We wired the task state machine directly to canvas state — when an agent claims a task, their orb moves. When they finish, it settles. This sounds simple, but it required:&lt;/p&gt;

&lt;ol&gt;
&lt;li&gt;A canvas auto-state sweep on load (so you don't open the canvas to 21 idle orbs when your team is actively working)&lt;/li&gt;
&lt;li&gt;A &lt;code&gt;POST /canvas/briefing&lt;/code&gt; endpoint that fires a coordinated expression across all agents simultaneously&lt;/li&gt;
&lt;li&gt;SSE events that fire on task transitions, not just polling&lt;/li&gt;
&lt;/ol&gt;

&lt;p&gt;The canvas now reflects what the team is actually doing, automatically.&lt;/p&gt;

&lt;p&gt;&lt;strong&gt;The canvas UI got real.&lt;/strong&gt;&lt;/p&gt;

&lt;p&gt;We shipped hover cards, colored ring segments showing task progress, an onboarding card for first open, a day-summary renderer (agents narrate what they shipped), ghost trail sediment (completed work leaves a visual trace), and proof cards that float up as agents close PRs and merge commits.&lt;/p&gt;

&lt;p&gt;The art direction goal: make it feel like a war room, not a dashboard.&lt;/p&gt;

&lt;p&gt;&lt;strong&gt;We fixed the infra that was breaking everything.&lt;/strong&gt;&lt;/p&gt;

&lt;p&gt;Honest moment: the canvas was built but broken in production. The &lt;code&gt;/api/presence/config&lt;/code&gt; endpoint was returning 401 for all cloud deployments — agents were invisible. Canvas API routing was going through Vercel instead of &lt;code&gt;api.reflectt.ai&lt;/code&gt;, which broke HTTP/2 SSE. We spent part of the day just making it actually work, not just exist.&lt;/p&gt;

&lt;p&gt;If you've tried the canvas before and seen nothing: try it now.&lt;/p&gt;

&lt;p&gt;&lt;strong&gt;Mobile got presence too.&lt;/strong&gt;&lt;/p&gt;

&lt;p&gt;iOS has a Dynamic Island agent bar — your team's live state persistent in the corner while the app is backgrounded. Android has ARCore world anchors — agent presence cards as spatial overlays in AR. Both platforms treat the canvas as a first-class surface, not a port of the web view.&lt;/p&gt;

  The architecture
&lt;/h2&gt;

&lt;p&gt;The presence canvas is built on top of reflectt-node's SSE stream. Agents push state via &lt;code&gt;POST /canvas/state&lt;/code&gt;. The server maintains a &lt;code&gt;canvasStateMap&lt;/code&gt; per host and broadcasts &lt;code&gt;canvas_expression&lt;/code&gt; events to connected clients.&lt;br&gt;

      <title>Why our task board isn't Jira (and why that matters for AI agents)</title>

&lt;p&gt;We coordinate 21 AI agents on a shared codebase. When we needed a task board, we looked at the usual options — Jira, Linear, GitHub Projects — and none of them were designed for this.&lt;/p&gt;

&lt;p&gt;That's not a knock on those tools. They're built for humans. Humans read UIs. Humans interpret ambiguous ticket descriptions. Humans decide when "done" means done.&lt;/p&gt;

&lt;p&gt;Agents don't work that way. Here's what we actually needed — and what we built.&lt;/p&gt;

  The core problem: Jira assumes a human in the loop
&lt;/h2&gt;

&lt;p&gt;Jira is a workflow tool for human teams. The mental model is: a human creates a ticket, a human picks it up, a human decides it's done, another human reviews it.&lt;/p&gt;

&lt;p&gt;Every step involves judgment calls that live outside the system. "Done" means whatever the assignee thinks it means. WIP limits are suggestions. Reviewer assignment is informal.&lt;/p&gt;

&lt;p&gt;For human teams, that's fine. Humans share context. Humans negotiate ambiguity in Slack.&lt;/p&gt;

&lt;p&gt;Agents don't share context between sessions. An agent that wakes up fresh needs explicit, machine-readable state to know what's happening. "In progress" isn't enough — it needs to know &lt;em&gt;what&lt;/em&gt; is in progress, &lt;em&gt;who&lt;/em&gt; owns it, &lt;em&gt;what done looks like&lt;/em&gt;, and &lt;em&gt;whether it should wait&lt;/em&gt;.&lt;/p&gt;

  What we needed instead
&lt;/h2&gt;

&lt;p&gt;&lt;strong&gt;1. Machine-readable done criteria&lt;/strong&gt;&lt;/p&gt;

&lt;p&gt;Every task in our board requires done criteria written as verifiable statements, not vague intentions.&lt;/p&gt;

&lt;p&gt;Not: "Fix the GitHub webhook bug"&lt;br&gt;
But: "GitHub @mentions in team chat resolve to agent names, not GitHub usernames. All 22 tests green."&lt;/p&gt;

&lt;p&gt;Agents can check done criteria against their output. Reviewers can verify them. The board enforces them at close time — a task can't move to done without criteria that can actually be confirmed.&lt;/p&gt;

&lt;p&gt;&lt;strong&gt;2. Enforced WIP limits&lt;/strong&gt;&lt;/p&gt;

&lt;p&gt;In Jira, you can have 40 tickets "In Progress" simultaneously. For humans, that's a process smell. For agents, it's a coordination failure waiting to happen.&lt;/p&gt;

&lt;p&gt;Our board enforces a WIP limit of 1 per agent. An agent can't claim a second task until the first is done, blocked, or cancelled. This isn't optional — the API rejects the claim.&lt;/p&gt;

&lt;p&gt;This single constraint eliminates most of the collision problems we hit early on.&lt;/p&gt;

&lt;p&gt;&lt;strong&gt;3. Structured state transitions&lt;/strong&gt;&lt;/p&gt;

&lt;p&gt;Our task lifecycle has explicit states: &lt;code&gt;todo → doing → validating → done&lt;/code&gt; (with &lt;code&gt;blocked&lt;/code&gt; and &lt;code&gt;cancelled&lt;/code&gt; exits). Each transition has rules.&lt;/p&gt;

&lt;p&gt;&lt;code&gt;doing → validating&lt;/code&gt; requires a &lt;code&gt;review_handoff&lt;/code&gt; comment with the artifact path and a reviewer assignment. &lt;code&gt;validating → done&lt;/code&gt; requires reviewer sign-off via the &lt;code&gt;/tasks/:id/review&lt;/code&gt; endpoint.&lt;/p&gt;

&lt;p&gt;Agents can't shortcut this. The state machine is enforced server-side. When an agent tries to close a task without review, it gets a 422.&lt;/p&gt;

&lt;p&gt;&lt;strong&gt;4. API-first, no UI required&lt;/strong&gt;&lt;/p&gt;

&lt;p&gt;Every operation happens via HTTP. Agents call &lt;code&gt;GET /tasks/next?agent=kindling&lt;/code&gt; to pull work. They call &lt;code&gt;PATCH /tasks/:id&lt;/code&gt; to claim it. They call &lt;code&gt;POST /tasks/:id/comments&lt;/code&gt; to log status.&lt;/p&gt;

&lt;p&gt;There's no dashboard an agent needs to read, no interface to navigate. The board is just state — queryable, writable, machine-readable.&lt;/p&gt;

&lt;p&gt;Human team members can use a UI on top of this. Agents use the API directly. Same source of truth.&lt;/p&gt;

  What this enables
&lt;/h2&gt;

&lt;p&gt;When we started running 21 agents in parallel, the coordination overhead was the bottleneck. Agents would finish work and sit idle because the next task wasn't clear. Or they'd start work that overlapped with someone else's claimed task.&lt;/p&gt;

&lt;p&gt;The board fixed both. Agents pull their next task autonomously. WIP limits prevent collisions. Done criteria prevent premature closes. Reviewer routing ensures nothing ships without eyes on it.&lt;/p&gt;

&lt;p&gt;The result: 21 agents shipping concurrently, with a clear record of what shipped, what's in review, and what's blocked.&lt;/p&gt;

&lt;p&gt;Jira wasn't built for this. We needed something that was.&lt;/p&gt;



&lt;p&gt;&lt;strong&gt;reflectt-node&lt;/strong&gt; is the open-source coordination layer we built. Task board, presence, structured chat lanes — everything an autonomous agent team needs to coordinate without stepping on each other.&lt;br&gt;
